Five Stages, One Owner

Most automation initiatives fail in the gaps: between the idea and the business case, between the design and the build, between go-live and actual adoption. SCALE exists to close those gaps. It is the sequence we follow for every initiative, and it is why one senior owner can carry an initiative from an operational problem to a measured operating result.

S: Study

Understand the current process, systems, handoffs, constraints, and sources of cost or delay.

We map the workflow as it actually runs, not as the procedure says it runs. That means the steps, the documents, the systems, the exceptions, the workarounds, and the people who hold it together. We measure the baseline: volumes, time, cost, error rates, cycle times, and capacity. Study is where we find out what the problem really is and what it is costing.

C: Choose

Identify the strongest automation opportunities, assess business impact and decide what is worth pursuing.

Inside any operating area, there are usually several opportunities, not one. We size each of them, rank them by business impact, implementation effort, risk, dependencies and expected payback, and build the business case for the strongest. Choose ends with a decision leadership can stand behind: pursue, investigate further, or stop.

A: Architect

Design the future process, operating model, roles, controls, and solution approach.

We redesign the workflow before anything is built, so the company does not automate a broken way of working. That includes roles, decision points, handoffs, exceptions, data ownership and controls. Only then do we define the solution approach: what should be redesigned, automated, integrated, bought, configured or built, and the requirements your teams and vendors deliver against.

L: Launch

Lead implementation, testing and rollout across internal teams and vendors.

We own delivery: scope, sequencing, dependencies, risks, coordination of internal teams and specialist vendors, testing and rollout. Major implementation decisions go to leadership with a recommendation. Your teams and vendors build, configure and integrate; we keep the work connected to the business case.

E: Embed

Drive adoption, establish ownership, KPIs and governance, and make the new process part of normal operations.

Deployed is not done. We manage the organizational side of the change, training, communication, feedback loops, and the transition from project to operation, and we set up the KPIs, owners, and review cadence that show whether the expected result is being achieved.

Principles Behind the Framework

Process before technology

We do not automate a broken process because the technology exists. Study, Choose and Architect come before Launch, every time.

Automation is broader than AI

AI is one option. Depending on the problem, the right answer may be process redesign, workflow automation, integrations, existing software, custom software, data changes, operating-model changes, policy or control changes, or a combination. The right answer can also be: do not automate.

Adoption is part of delivery

An initiative is not successful because software is technically deployed. It is successful when the new process is how the work is done and the intended business result is visible.

Start focused, then build

Automation is usually a portfolio of smaller initiatives, not one transformation program. We typically start with focused initiatives that may involve roughly 20–100 hours of specialist implementation work and target a 3–6-month payback period, prove value in the right workflows, then repeat the cycle across the operation. Those are working qualification benchmarks, not quotes or guarantees.

FAQ

Is SCALE a methodology we have to adopt?

No. It is how we work. You see it in the structure of the engagement and the deliverables, not as a training program for your team.

Do you always run all five stages?

Only the stages your situation needs. A Decision Sprint stops after Choose. An Execution Mandate starts at the Architect stage once the decision has already been made. Fractional Automation Leadership runs the full cycle across several initiatives.

Who does the technical work?

Your internal teams and specialist vendors. We define scope and requirements, coordinate delivery, lead the major decisions, and own the outcome. If you do not have suitable specialists, we help identify and source them.
